The problem

A real estate operation was buying pre-foreclosure and mortgage-distress lead data and working it out of Excel and Google Sheets. There was no single record of who had contacted which homeowner, no way to see the pipeline across agents, and no rule for which agent owned which area — leads were sorted by hand and often went to the wrong person or nobody.

First contact was manual too. An agent had to write the opening email, watch for a reply, decide whether the homeowner was serious, and then go back and forth to book a call. Door knockers, cold callers and email reps worked from separate lists with nothing feeding back into a central system, so the admin had no view of what outreach was actually happening or converting.

What it cost

Every lead that sat unworked was a deal someone else could close first. Agents spent their time on data entry and first-touch emails instead of conversations with motivated sellers. Without a pipeline view, the admin could not see which territories or channels were performing, and without an activity log there was no audit trail when a lead was mishandled.

What we built

A fully custom, mobile-responsive CRM in nine modules. Lead data is pulled from the pre-foreclosure API into detailed lead profiles with full activity history. Each territory is assigned to exactly one agent, and new leads route to that agent automatically. An AI SDR sends the first email, manages the reply thread, and classifies each lead as Hot, Warm or Not Ready — agents are notified only on Hot leads, Warm leads get a 4-hour and 48-hour follow-up cadence, and Not Ready leads drop into a drip campaign.

Two-way email runs inside the CRM on a dedicated sending provider with SPF/DKIM/DMARC, IP rotation and domain warm-up. Google Calendar booking, pre-filled contracts and e-signature dispatch remove the back-and-forth. Agents assign door-knocking, cold-calling and email tasks to team members, who see only their own work, and an admin dashboard shows outreach analytics by channel.

What changed

The spreadsheet dependency is gone. Every lead is ingested, routed, worked and logged without manual entry, and the team's attention goes only to leads the AI has already qualified. Post-launch outcome figures are still to be collected from the client.
